Part of Donor acquisition: judging a channel by retained donors, consent and capacity
Raising donor acquisition results: without adding a single new hire
Practical donor acquisition steps a small fundraising team can run without hiring, from gift arrays to lapsed reactivation, donor surveys, and net donor counts.
What to take away
- Fix the donation page on a phone before you change any appeal.
- Set gift array buttons from your median gift, not a round number.
- Reactivate lapsed donors with a named amount and year.
- Count net acquired donors and second gifts against channel cost.
- Name each channel, tool cost, and owner so next year starts with facts.
- Small teams can raise donor acquisition results without adding a single new hire by using free or low-cost tools like Givebutter, Donorbox, Google Analytics 4, and Microsoft Clarity.
Start with the page, not the campaign
Most donor acquisition plans fail on the page, not in the appeal. Open your donation form on a phone and give once with a real card. Time it. If the form asks for a title, a fax number, or a second address, those fields cost gifts and buy nothing.

Set amount buttons in the order your donors actually give. Pull last year's gifts, sort them, and set the middle button at your median gift. A donor who gave $68 sees $68, not $50. Add one higher button for the donor who was waiting to be asked for more.
Write the ask in the donor's words. 'Your $68 keeps the Tuesday food bank open' beats 'support our mission' every time. It is also the kind of claim the FTC advertising substantiation policy expects you to back with real program numbers.
Givebutter and Donorbox both publish free plans for small teams. Givebutter charges no monthly fee and relies on optional tips; card processing fees still apply. Donorbox offers a free plan with a platform fee per donation and paid tiers for extra features. Test one on a real campaign before you move your whole file.
Google Analytics 4 and Microsoft Clarity are free. GA4 shows which traffic sources reach the donation page. Clarity records anonymized sessions and heatmaps, so you can see where phone users stop. Neither tool needs a new hire.
Reach the donors you already have
Your cheapest acquisition list is already in your CRM. Three segments pay first: lapsed donors who gave once and stopped, monthly givers who cancelled, and volunteers who never gave. Bloomerang, Neon CRM, and Little Green Light all publish small-team plans that can sort those groups.

Neon CRM

Little Green Light

Published starting prices for those plans often sit near $125, $99, and $45 per month, in that order. Confirm current rates before you buy.
For lapsed donors, send one letter or email that names the last gift and the year. Ask for a specific amount, close to what they gave before, and say what it does now. A generic 'we miss you' gets deleted. A named gift gets opened.
For cancelled monthly givers, ask why in one line and offer a smaller amount. A $10 monthly gift that survives beats a $25 one that churns in three months. Track monthly giving churn as its own number. It tells you more than total revenue.
For volunteers, the ask is different. They already gave time. Ask them to convert one shift into one gift, and tell them what that shift costs to run.
Survey the donors you already have. Google Forms is free. Typeform and SurveyMonkey publish free plans with paid tiers that often start near $25 per month. Ask lapsed donors what stopped them, and ask volunteers what would make a gift easy. Put the survey link in the receipt, not in a separate campaign.
Make the second gift happen
Acquisition ends at the second gift, not the first. A donor who gives once and never hears from you again is a lapsed donor with extra steps.
First gifts vs second gifts
Channel A
- First gifts
- 200
- Second gifts
- 12
Channel B
- First gifts
- 80
- Second gifts
- 40
Send a receipt within a day that restates what the gift did. Send one update within a month that shows the work, not a second appeal. Then ask again at a natural moment: the end of a program, a matching window, or a year-end deadline.
Track net acquired donors and later retention together. A channel that brings 200 first gifts and 12 second gifts is worse than one that brings 80 and 40, even if the first number looks better in a board report.
Run one small test, then decide
Pick one variable, not five. Test two subject lines, two gift arrays, or two landing pages. Run it long enough to see a difference you trust. Write down the result before you change anything else.
Test one variable at a time
- Pick one variable, not five
- Test two subject lines or gift arrays
- Run long enough to trust difference
- Write down result before changing
- Keep a simple table of channels
Keep a simple table. It does not need a dashboard. Add one row per tool or channel you actually use.
| Channel | Cost | First gifts | Second gifts | Net acquired donors |
|---|---|---|---|---|
| Donorbox donation form | Free plan plus platform fee | |||
| Givebutter peer-to-peer page | Free plan, optional tips, card fees | |||
| Bloomerang email reactivation | From about $125 per month | |||
| Neon CRM list segment | From about $99 per month | |||
| Little Green Light list segment | From about $45 per month | |||
| Google Analytics 4 review | Free | |||
| Microsoft Clarity review | Free | |||
| Email reactivation | Staff time only | |||
| Peer-to-peer page | Platform fee | |||
| Event table | Booth and travel |
Fill it with your own numbers. The arithmetic is cost divided by second gifts. If you cannot fill a row, you do not know whether that channel works.
Keep the records you will need
Log who changed the donation page, when, and what the change was. The CISA logging guidance for business systems explains why organizations keep and review event records. The same habit protects you when a gift fails to process or a donor disputes a charge.
Consent records matter as much as gift records. How you collect, store, and prove consent varies by jurisdiction. Confirm your process with a qualified charity lawyer in your province or state before you change it.
If you use AI to draft appeal copy or sort a list, the NIST AI RMF Playbook offers voluntary steps for governing and measuring that use. It is not a certification, and it does not decide whether your appeal is honest. You do.
When you choose a CRM or email platform, the GOV.UK technology selection guidance is a useful checklist for ownership cost and data control. It was written for public services, but the questions apply to a small charity file too.
Common questions
How do we improve donor acquisition without hiring?
Fix the donation page, reactivate lapsed donors by name, survey them, and convert volunteers. Each uses staff you already have. Add paid channels only after those steps are working and you can measure them. For a fuller view of where new donors actually come from, see donor acquisition beyond the obvious in 2027.
What should we measure instead of total gifts?
Net acquired donors and second-gift rate, both against channel cost. Total gifts hides a channel that brings one-time givers who never return. Board reports should show both numbers side by side.
How long before we know a channel works?
Long enough to see second gifts, not just first ones. That usually means one full appeal cycle plus a follow-up window. Decide the review date before you launch, and hold to it.
Do we need a new CRM to do this?
No. Most small teams already have enough in their current system. Sort your existing donor list, fix the page, and run one test before you consider switching platforms. Givebutter and Donorbox cover donation forms; Bloomerang, Neon CRM, and Little Green Light cover donor lists. Start with the free or lowest tier that fits your file.
